VMI and Consignment: Questions Before You Commit

Vendor-managed inventory describes who manages replenishment. Consignment describes an ownership and commercial arrangement. The terms should not be assumed to mean the same thing. Before adopting either for fasteners, put responsibilities, payment triggers and stock limits in writing.

What the distribution model teaches

AFC Industries and AFC Europe present inventory and supply-chain services alongside their components. The lesson for a buyer is that a small part can require a substantial operating system: usage information, replenishment rules, stock accuracy and exception handling.

That does not make a large managed-inventory programme necessary for every hardware shop. A regional wholesaler may first need a reliable pack hierarchy and a simple reorder process. Match the operating model to the real consumption pattern instead of adopting a label because it sounds advanced.

Separate three decisions

DecisionQuestions to settle
ReplenishmentWho calculates the requirement and releases the order?
Ownership and paymentWhen does title change, and what triggers invoicing?
Inventory riskWho pays for damaged, slow-moving or obsolete stock?

A supplier may manage replenishment while the customer owns the goods. Another agreement may include consignment. Neither outcome follows automatically from the words “VMI service”. The contract and actual process decide.

Build a small, measurable pilot

Choose a limited group of repeat-use items with agreed specifications. Establish beginning stock, consumption history, normal replenishment lead time and the information-sharing schedule. Define a minimum and maximum stock level, plus the action when demand moves outside the expected range.

The pilot should include rules for the awkward cases: engineering changes, pack-size changes, a paused production line, missing consumption data and damaged cartons. An apparent service improvement can conceal growing obsolete inventory if these exceptions are excluded from the review.

For a retail range, compare sales of each pack, not just total kilograms shipped. A mixed assortment may have one component that customers repeatedly run out of and another that remains unsold. That is an assortment-design problem as much as a replenishment problem.

Use outcome measures that reveal the trade-off

Track stockouts, inventory age, order-handling work and discrepancies against the baseline. Record the service cost and who carries the stock. A lower purchasing workload may be valuable, but it should not be described as a total-cost saving without checking the rest of the arrangement.

Is consignment always better for the buyer?

It depends on price, ownership terms, minimum commitments and unused-stock obligations. Review the full agreement.

Can retail-ready packs support replenishment without VMI?

Yes. Clear pack quantities, carton identification and stable item references can improve ordering even under an ordinary purchase-order model.

T.K. Excellent can discuss component and packing requirements for a defined range. Any special stockholding or replenishment arrangement requires a separate commercial review; this guide is not an offer of consignment or VMI service.
